Practice Area Four

Operations & Execution

Strategy without execution is aspiration. Execution without systems is chaos. We design the operating architecture, eliminate structural inefficiencies, and build the execution capability that translates strategic intent into measurable, repeatable outcomes.

The Execution Imperative
In our experience, most organisations do not have a strategy problem. They have an execution problem dressed up as one.

The evidence is consistent: the gap between strategic ambition and operational reality is, in the majority of organisations, not a product of strategic error. It is a product of operational systems that are not designed for the scale, speed, or complexity that the strategy demands. Processes that were adequate for a smaller, simpler business become bottlenecks. Governance frameworks that provided sufficient control in a different environment create decision-making delays. Supply chains that worked for a particular volume become fragile under growth pressure.

Our Operations & Execution practice addresses this gap directly. We are not theoreticians of operational excellence. We are practitioners who work alongside management teams to design, build, and embed the operational systems, processes, and governance that allow organisations to deliver on their strategic commitments consistently and at scale.

We operate with deep awareness that Nigerian and African organisations face operational challenges that have no direct equivalent in the markets from which most operational frameworks originate: infrastructure variability, regulatory complexity, supply chain exposure to macroeconomic volatility, and the particular human capital dynamics that shape what is achievable operationally in practice. Our recommendations are calibrated to these realities, not to a textbook ideal that cannot be implemented in the actual operating environment.

Operational Transformation

Operational transformation is the most comprehensive service in our Operations & Execution practice: a systematic reimagining of how an organisation creates and delivers value at the operational level. It addresses cost, speed, quality, and customer experience simultaneously, and it requires the integration of process redesign, technology, structure, and people change into a coherent transformation programme.

We begin every operational transformation engagement with a rigorous diagnosis: mapping the current operating model, quantifying performance against best-practice benchmarks, identifying the root causes of underperformance, and defining the target operating model that will deliver the performance improvement required. This diagnostic phase is not a formality. It is the foundation on which the entire transformation programme is built, and the quality of the diagnosis determines the quality of the outcome.

The transformation programme itself is designed for the specific context of the organisation, including its industry, scale, regulatory environment, and capability starting point; not imported wholesale from a different context. We manage the programme with the rigour of a major capital project: clear objectives, defined milestones, disciplined resource allocation, rigorous risk management, and transparent progress reporting to the board and leadership team.

  • Operating model design: current state diagnostic and target state design
  • Operational performance benchmarking against industry and best-practice standards
  • Cost reduction programme: operational efficiency and productivity improvement
  • Service quality and customer experience improvement
  • Technology enablement strategy and implementation governance
  • Transformation programme design and management

Process Redesign & Optimisation

Processes are the fundamental unit of operational performance. Every value-creating activity in an organisation is a process, from the way a customer order is received and fulfilled, to the way a procurement decision is made, to the way financial reporting is produced. When processes are poorly designed, unnecessarily complex, or misaligned to operational objectives, the costs accumulate silently: wasted time, rework, delays, errors, and the management attention consumed by operational firefighting that should be directed elsewhere.

Our process redesign and optimisation work begins with rigorous process mapping and analysis, understanding how processes actually work in practice, not how they are documented in procedure manuals. We identify sources of waste, bottlenecks, quality failures, and unnecessary complexity with specificity, and we quantify the cost and performance impact of each. This creates an evidence-based priority list for redesign that is grounded in fact rather than assumption.

The redesign itself is developed in close collaboration with the people who operate the processes, because they hold the operational knowledge that no external analysis can fully substitute for, and because process changes that are imposed without their involvement rarely stick. We design for simplicity, reliability, and measurability: processes that are easy to operate correctly, hard to operate incorrectly, and transparent in their performance.

  • End-to-end process mapping and current-state analysis
  • Waste, bottleneck, and failure mode identification and quantification
  • Process redesign: simplification, automation opportunity assessment, and optimisation
  • Standard operating procedure development
  • Process performance measurement and monitoring framework
  • Change management for process implementation

Supply Chain & Procurement Advisory

Supply chain performance is a critical competitive dimension for a wide range of Nigerian and African organisations, from manufacturers and consumer goods companies to healthcare providers and distributors. In an environment characterised by import dependency, foreign exchange volatility, infrastructure constraints, and the particular risk profiles of African logistics corridors, supply chain design and management is both more consequential and more complex than in more stable operating environments.

We help organisations design supply chains and procurement functions that are resilient, cost-efficient, and strategically configured for the realities of the operating environment. This includes the network design that determines where inventory is held and how goods flow from supplier to customer; the sourcing strategy that balances cost, quality, supply security, and currency exposure; and the supplier relationship model that ensures that the supply chain is a source of competitive advantage rather than operational vulnerability.

Procurement transformation engagements address the function's strategic role, operating model, category management approach, and supplier governance, repositioning procurement from a transaction-processing function to a value-creating strategic partner that contributes directly to the organisation's cost structure and supply chain resilience.

  • Supply chain network design and optimisation
  • Sourcing strategy and supplier base rationalisation
  • Procurement operating model design and function transformation
  • Category management strategy and implementation
  • Supplier performance management framework
  • Supply chain risk assessment and resilience planning

Programme Management & PMO Design

Major transformation programmes, whether strategic, operational, post-merger, or technology-driven, are among the most complex management challenges organisations face. They require the simultaneous coordination of multiple workstreams, the management of significant change across the organisation, the alignment of diverse stakeholders, and the maintenance of day-to-day operational performance throughout. Without rigorous programme governance and management infrastructure, even well-designed transformation programmes routinely fail to deliver their intended outcomes on time and within budget.

We design and establish the Programme Management Office (PMO) infrastructure that gives transformation programmes the governance, visibility, and coordination capability required for successful delivery. This includes the programme governance structure, the methodology and standards for workstream planning and progress tracking, the risk and issue management process, the dependency management framework, and the reporting architecture that keeps the board and leadership team informed without overwhelming them with operational detail.

Where required, we also provide interim programme management leadership: experienced programme directors and PMO managers who can lead the governance function while internal capability is built. Our aim is always to establish a PMO that outlasts the initial engagement: a permanent organisational capability for disciplined programme delivery that serves the organisation's transformation agenda over time.

  • PMO design, establishment, and operating model
  • Programme governance framework and Terms of Reference
  • Programme planning methodology and workstream integration
  • Risk, issue, dependency, and change management frameworks
  • Programme reporting and board-level dashboard design
  • Interim programme management leadership (as required)
How We Work

Our Engagement Approach

Operational engagements demand a balance between analytical depth and implementation pragmatism. We move quickly from diagnosis to design, and from design to delivery, always with a clear line of sight to measurable operational outcomes.

01

Operational Diagnostic

Rigorous current-state assessment: process mapping, performance benchmarking, waste and bottleneck identification, and root cause analysis. We invest in understanding exactly where and why operational performance is falling short before prescribing solutions.

02

Target Model Design

Design of the target operating model, covering the processes, structures, systems, and governance that will deliver the required performance. Co-designed with the operational team whose engagement and ownership is essential to implementation success.

03

Implementation Planning

A detailed, sequenced implementation plan, prioritised by impact and feasibility, with clear ownership, resource requirements, and milestones. Structured to deliver early wins while building toward the full target operating model.

04

Embedded Delivery

We remain embedded in the implementation phase, troubleshooting, course-correcting, and ensuring that the operational changes are embedded into the organisation rather than reverting under the pressure of day-to-day business demands.

Recognise the Need

Signs You Need This Practice

Operational problems are often the most visible symptoms of a deeper set of challenges, including structural inefficiency, governance weakness, or a mismatch between the complexity of the organisation and the maturity of its operating systems. If any of the following resonate, it is time for an operational conversation.

Discuss Your Challenge

The organisation is growing but operational costs are growing faster. Margins are eroding despite increasing revenue, and the causes are not clearly understood.

Operational failures, including delays, quality defects, customer complaints, and supply chain disruptions, are consuming management time that should be directed at building the business.

A major transformation programme is underway or planned, and the internal governance infrastructure to manage it at the required level of rigour does not exist.

A merger or acquisition has created the need to integrate operating systems, processes, and supply chains across previously separate organisations. The integration is behind schedule or under-resourced.

Procurement spend is not well-controlled, supplier relationships are managed reactively rather than strategically, and the cost base is higher than comparable organisations.

The organisation is preparing to scale significantly and current operational systems, designed for a smaller, simpler business, will not support the next growth phase without a fundamental redesign.
